About this appAI proposal
Swapbay is a web workspace for teams that build with large language models. Sign in once, connect the providers and inference catalogs you already use, and pick a model per task. Prompts, tools, saved sessions and team settings stay the same when the model changes.
It is for developers and small teams who do not want their tooling tied to one vendor's login and model list. Your keys stay yours. Swapbay keeps tool setup, history and access rules on your side, so moving to a better or cheaper model is a setting, not a rebuild.
Unlike provider-bundled tools, Swapbay treats the provider as a plug-in. Compare the same task across models, set fallback rules, and see what each run cost, all in one place.

- Why this name
- Swap says what you do with models; bay is a dock where any vessel can plug in. Two plain words, easy to say.
In the first version
Members say which features they would use. It tells PWAS what people want; it changes no score.
Bring your own provider
Connect any provider or inference catalog with your own key. Add or remove one without touching prompts, tools or team settings.
No member yet
Model switch per task
Pick a model for each project, session or step. Change it mid-session and the history and tool setup carry over.

Side-by-side runs
Send one task to two or three models and compare output, time and cost before you choose a default.

Fallback rules
If a provider errors or slows down, the run moves to the next model on your list. You set the order.

The material gives no competitor prices. OpenRouter's page shows a free plan and paid plans on request. These tiers are a starting point to test, not a market claim.

$120,000 a year in revenue
From 87 software businesses listed and sold on Empire Flippers in the last year, revenue vetted by the broker: they sell for about 19× their monthly revenue, most between 13× and 26×.
Measured on profit, the middle deal is 32× monthly net profit: about 2.7 years of profit.

How it would growAI proposal
How the product would reach new customers through its own use, and how the first ones would be found. A plan to test, not a result.
- Built-in loop
- Users invite others. A developer sets up a team workspace with shared tool setup, spend caps and model lists, then invites teammates. Each teammate needs a seat to use the shared setup.
- Do they become customers?
- Invited teammates use the product daily and can become paying seats. Test how many invites turn into active team seats and whether a free solo user pushes a team to upgrade.
- First customers
- Small software teams of 3 to 15 developers already using AI coding tools and paying for more than one model provider.
- Where to reach them
- Hacker News: Post a Show HN and join threads about provider lock-in, where the material's claims came from.
- Developer communities: Offer the free Solo tier in open-source and AI engineering Discords and subreddits.
- Direct outreach: Message engineering leads at small startups about spend caps and cost logs.
- First milestone
- Ten small teams run Swapbay weekly for a month, and three of them pay for Team seats.
Why people already pay for this
- Public claimAs models commoditize, the differentiator is tooling around those models rather than the models themselves.
- Public claimDevelopers will move from single-provider tools to platforms that allow model choice when given the option, causing provider lock-in to result in customer loss.
- Public claimAuthentication and model abstraction are key sources of lock-in in developer tools.
- VerifiedOpenRouter sells paid plans with prices on request, on its own pricing page, plus a free plan and prices on request for larger customers

RisksAI inference
- TechnicalProviders differ in tool-calling, streaming and context limits, so a run may behave differently after a switch. A portable layer may hide features users want.
- PlatformProviders may change terms or block use of their logins and models in third-party tools. The evidence mentions legal action against one similar tool.
- CommercialInference catalogs and open tools already offer model choice. Swapbay must win on team controls and cost visibility, which is untested.
- DataStoring team provider keys and code sessions makes Swapbay a security target. Customers may require strong controls before trusting it.
- CommercialUsage is billed by the providers under users' own keys, so Swapbay revenue depends on seats and team features that users may not pay for.
