About this appAI proposal
Keelway is a gateway and monitor that sits between your app and the model providers you already use. It measures latency and errors on every call, compares them with your own baseline, and sends traffic to a backup model when the main one slows down.
It is made for small teams that fine-tuned a model and serve it to users in real time. When a provider degrades without explanation, you see it within minutes, your app keeps answering, and you hold timestamped evidence to send to support.
Keelway does not host models. It keeps your product steady on top of the providers you have, and it tells you plainly what happened and when.
- Tagline
- Keep your model answers steady when your provider isn't.

- Why this name
- A keel keeps a boat steady in rough water. Keelway is the steady path your requests take, even when one route gets rough.
In the first version
Members say which features they would use. It tells PWAS what people want; it changes no score.
Live latency against your baseline
Per-model p50 and p95 latency, error rate and time to first token, compared with your own past weeks instead of a generic number.

Automatic failover rules
Set a latency or error limit. When it is crossed, traffic moves to a backup model or provider and returns once the main one recovers.
No member yet
Priority lanes
Tag calls as business-critical or best-effort. Under pressure, best-effort calls are slowed or shed first so core features keep their speed.

Incident evidence reports
One click builds a timeline with request counts, latency curves and failed calls, ready to attach to a support ticket.

PricingAI proposal
The material gives no competitor prices, so these tiers are a starting point to test. Flat monthly fees by volume are assumed because Keelway does not host models or resell tokens.

Sale range $132,000 to $263,000
$120,000 a year in revenue
From 87 software businesses listed and sold on Empire Flippers in the last year, revenue vetted by the broker: they sell for about 19× their monthly revenue, most between 13× and 26×.
Measured on profit, the middle deal is 32× monthly net profit: about 2.7 years of profit.
An estimate, not an offer or financial advice. A real price depends on profit, growth, churn, how much of the work is the owner's, and the buyer.
How it would growAI proposal
How the product would reach new customers through its own use, and how the first ones would be found. A plan to test, not a result.
- Built-in loop
- No loop in the product. Keelway runs behind customers' apps and its users never see it. Growth comes from content, such as public provider latency write-ups, and from direct outreach to teams affected by provider slowdowns.
- Do they become customers?
- Developers who read incident write-ups can become paying customers directly. To test: whether teams that hit a slowdown will route live traffic through a new gateway, or only want monitoring.
- First customers
- Seed to Series A startups with 2 to 15 engineers that serve a fine-tuned LLM to end users in real time, starting with teams on Vertex AI.
- Where to reach them
- Hacker News and developer forums: Post latency findings and a free monitor, and answer threads where teams report provider slowdowns.
- Founder and CTO communities: Offer a free incident report to teams in startup Slack and Discord groups who ask about inference problems.
- First milestone
- Ten startups send live traffic through the free tier, and three pay for Steady within 60 days.

RisksAI inference
- TechnicalSitting in the request path adds delay and a new point of failure. If Keelway goes down, customers' apps do too, so it needs a bypass and its own strict uptime.
- CommercialThe evidence is one Hacker News post with 13 points and 2 comments. Demand for a separate reliability layer is unproven, and teams may just add a second provider.
- PlatformProviders may restrict routing or caching of fine-tuned model calls, or change APIs. Fine-tuned models usually cannot be moved, so the backup is a different model.
- DataCustomers' prompts and answers pass through the gateway. Many will refuse that, so a metrics-only mode with no content stored is needed.
- AIA backup model may answer differently from the fine-tuned one. Failover could keep the app fast but lower quality, and the replay check only samples.
